Message	3mm is too collapsed. I believe an overly tight tensioner is the primary cause of premature idler failure, and idle stud breakage. It sounds to me you got a defective tensioner, especially if it's measuring 4mm without any tension on it. If memory serves, my tensioner measured over 5mm without any tension on it.
